主题背景:从当前市场情况看,不少企业和经销商把团购作为企业的发展战略,期望团购运作可以为自身的经营和营销带来突破,甚至有的厂商整个经营都在围绕团购转,不过,尽管厂商运作团购越来越专业化和细化,但是团购的开发难度却越来越大,甚至有的厂商反映团购的那些优势也正在弱化。从竞争蓝海到红海,团购的发展历程表明团购在企业中的战略地位需要再次审视,团购的运作模式和作用,也在进行着重新构建和诠释。
团购需要“系统运作”
团购模式对很多厂商来说刚开始启动,还在摸索阶段;团购直接面对消费者,相对风险比较小,这也是很多中高端品牌都把团购当做一个核心渠道去运作的主要原因;团购颠覆了传统的运作思路和模式。
主持人:当前很多厂商都把目光投向了团购,甚至很多企业也都专门成立了部门在运作。但是,我们也可以看到,由于“僧多粥少”,团购资源是有限的,团购的运作难度也是越来越大了。那么,在市场运作中团购的重要性究竟有多大,我们应该如何重新审视团购,团购的发展趋势是什么呢?今天的研讨会,主要围绕以上这些问题展开。首先,我们请对于团购深有研究的李友俊老师给我们讲讲团购运作的背景和环境。
李友俊:真正对于团购进行研究是在,是从我们服务十八酒坊开始的。因为随着自带酒水现象的出现以及烟酒店渠道的兴盛,可以说,在某种程度上终结了餐饮终端为王时代,餐饮终端本身也出现了碎片化现象。其中最明显的现象有三点:第一,对于企业运作餐饮终端来说,相对投入和风险都比较高,很多餐饮终端对于买断商来说,也是包而不专,餐饮渠道正在成为一个公平竞争的平台。第二,餐饮竞争激烈,呆账和死账较多。像安徽一家大型经销商在运作餐饮终端时,一度帐单曾到了1000多万,很多经销商规模比较小也不好承担这方面的运营资金。第三,消费者理智消费后自带酒水呈现出上升趋势,去年我们研究了一下,像山东和河北市场等非常明显,比如河北市场的自带酒水能高达60%多。这就导致厂商需要寻找跟消费者更好的沟通和销售方式。而运作团购能够直接面对消费者,相对风险也比较低,这也是很多中高端品牌都把公关团购当做一个核心渠道去运作的主要原因。总体来看,在这种渠道演变过程中,团购曾经是作为其他渠道的补充而存在的,最近几年,尤其在、,团购渠道不再充当配角,已开始跻身于主流渠道之列。但是,从整体白酒行业来看,虽然很多厂商都开始运作团购,但是系统东西并不多。可以说,团购对很多厂商来说仍然处于摸索阶段。
葛新峰:我刚从郑州回来,郑州的一个县级市场有17万人,100元以上的蓝色经典销售竟然达到了285万左右。我们通过了解发现,大部分的销售额都是在团购方面完成的,可以说这是一个团购运作的经典案例。另外,我还感觉,团购现在运作已经不是简单找几个美女做公关了,而是整合资源,快速沟通,企业要走出拉关系等误区。企业之所以重视团购,还是跟市场背景和前景有关。这次能参加这个会,除了郑州这个县级市场的案例让我深有感触外,还准备了问题向老师请教,因为现在的团购运作完全颠覆了我以前的营销思路和思维,呵呵,
说实话,当大家都在关注团购的时候,团购已经不能单一环节去运营了,而是需要全面系统地去操作。
把团购看成是一种营销模式
团购除了销售,更重要的是软造势,有一种推广作用;团购发展也是有周期性的;要把团购的属性分清楚,跟传统概念区分开来;团购作为一种模式,要具备基础运作条件。
主持人:刚才李老师跟我们分析了团购运作的市场环境和背景,葛总也提到了他们对于团购的重视和困惑。从厂商运作团购的力度可以看到,当前团购确实给厂商带来了“点状突破”的作用。其实,从渠道的发展过程来看,不管是流通、酒店、商超还是烟酒店渠道,它们都曾经有过“蓝海”的竞争佳境,但最后这些渠道的竞争都无一例外因为周期性陷入了“红海”。
彭红光:是这样,团购发展也应该是有周期性的。团购之所以重要和发展,内因是白酒过去消费形态发生了变化,比如曾经的盘中盘等模式,都已经无法再适应当前酒水行业的消费形态,而团购运作相对因为成本低,回报高得到大家的认可。同时,当大家认识到酒店不能作为主题渠道去销售的时候,酒店喝酒的这帮消费者是没有变化的,所以,大家都会去寻找这些人,这也促进了团购运作的发展和重要性。只是我们把团购当作一种渠道,不如说团购是个模式更为贴切。为什么这么说呢,因为现在团购不同于以往的传统渠道,团购除了销售之外,更重要的还是推广作用,通过品鉴会、会员制等跟核心消费者直接沟通后,能快速造成影响力,这就是一种软造势。
李友俊:除了茅台、五粮液在团购方面具有明显优势外,还有剑南春、泸州老窖等的渠道模式也在转变,也都在鼓励经销商去做团购。从产品层面来看,我赞成彭老师的说法,团购已经是企业运作市场的一种核心模式,特别是100元以上产品,都要加强团购方面的力度。团购已经不能被简单地看作是一种渠道,它也不是一种方法,而是一种营销模式。
主持人:刚才两个老师给我们重新梳理了一下团购的重要性,而且还给团购赋予了新的概念和诠释。我们都知道,酒鬼在团购方面的运作业绩非常好,而且也有团购专用酒。所以,大家也想听听范总对团购怎么看。
范震:两个老师说得非常好,我也认为团购这个概念跟传统渠道不同,根本点也不一样,从理论上说,首先,团购这个模式要把属性搞清楚,其次就是跟传统概念区分出来。再一个就是团购这个模式体系如何构建也是非常重要的。感谢咱们杂志平台能帮助我厂商做一些理论方面的探讨和新观点的传播定位。
另外,刚才老师也说了,团购既然成为一个模式,就需要建立一个体系进行系统化运作。我个人感觉,这种系统化运作需要具备三个条件:第一,运作团购的品牌要有一定的知名度和美誉度,比如茅台、五粮液,可以在全国做团购,但是在很多地方,更多的是区域性品牌在做团购,可以说一个市一个县都有自己的团购品牌。那么,作为当地的党政机关和商务消费等喝酒概率非常高,为什么喝你的酒就需要满足消费者的面子需求。所以,只有知名度和美誉度达成一定强势的时候,才有可能去成功运作团购。当然,从另一个方面讲,地方保护主义也是其他外地品牌做当地团购市场必须要越过的门槛。
第二,企业要有一定的人脉关系。没有这一条是不行的。比如酒鬼曾经赞助的一次经贸论坛活动就是如此。当时这个活动都定好招待用酒了,然后我们通过内部信息资源知道了此次活动的举办方和具体时间等,就想法接触了负责活动的招待办负责人员,虽然该负责人强调了活动规格非常高,而且要求非常严格,但是在人脉关系的影响下,还是把活动三餐用酒的其中一餐,改为了酒鬼的团购用酒。第三,就是最本质的问题了,那就是酒一定要好,除了价位能体现产品价值外,产品力也是最重要的因素之一。
